Kathy learns to make the best of Staff She's old!
Kathy, an admin manager with a large manufacturing organization, was her wit's end. In this case she loved her job, but recently she had 'inherited' two employees from another department, and they made her life unnecessarily difficult.
The two women in question – both in their early 50's – had been told six months earlier that their jobs were threatened with dismissal. But at the eleventh hours, the HR department – out of loyalty to two women who had worked with the company for more than 15 years – had found new positions for them.
At first the duo had been relieved to know that they would still be getting their monthly pay packet – but stress in the previous six months of uncertainty had begun to take its toll. Not surprisingly, both the women were nervous about their experiences, and they had separately – and secretly – Svor to themselves that they never "give their all" to their employer again.
While their attitude may have been understandable for Kathy, it was untenable. New to her own job, she was eager to prove himself – But with these two "unengaged" Women, Kathy knew that she had a big problem on her hands. Determined not to leave the situation better than her, Kathy gave me a call to ask for help.
First, I knew that Kathy needed to understand how her two employees felt, so I asked her to imagine being in their shoes. After I had taken her – in her imagination – through the experience that the two women had been through, I asked her how she thought she would feel in their situation.
"I think I would feel as if it did not really value me. I would be shocked to think I could so easily removed from a job I had enjoyed for several years, and I would be really worried about how I was both going to run around and get another job. "
Already had Kathy voice begins to soften when she began to see the situation through their eyes. "And I think" I added, "It would be a bit like going through the grieving process. First, there will be disbelief, followed by anger, then grief. The next stage in the process would be a kind of numbness – followed by a drop and choose to get on with life. "
Kathy had nodded at this and said, "Yes, I can see that if I had been in their situation, I would have felt both hurt and angry. And while I might have been relieved in the short term to know that I still had got a job that would take care of my financial worries, I probably would have soon got pretty angry at having to leave what was a pleasant situation! "
She raised an eyebrow and then smiled in understanding when I had gone on to explain that the two men had probably been projecting their anger on her and the new team.
"In fact, their lack of commitment little to do with you and a lot to do with them. But as their leader – and now that you understand why they are behaving as they are – it is still up to you to rekindle their enthusiasm. "
Notes Kathy's confused look, I continued, "And the best way to do this is to spend time with each of them separately, so you can get to know them. Find out what interests them and get them to tell you about their personal goals. And if they have no goals, helping them to create some. Behaves as if you were their coach – and remind them about the bigger picture. Challenge, motivate and inspire them – and above all, make them important. "
Kathy knew then that if the trust had to be rebuilt, so it was up to her to take the first step.
When Kathy and I touched the next base, she reported that things had changed dramatically. "It took a while, "she admitted," but I stuck with it. It was much easier to know why they behaved as they were. Because I was able to stop to take their negativity so personally, it was so much easier to see behind their anger. As you suggested, I spent time with each of them and when they had gathered some personal goals, things really started to get better. Honestly, I was amazed. I presume to be motivated, must all be aware of their personal why '! "
